Stabilising a Growing E-Commerce and Delivery Platform

We stabilised a fragmented Shopify environment, resolved operational defects, strengthened its supporting infrastructure, and established clearer governance for ongoing improvement.

Our Customer’s Challenge

A growing food retailer was experiencing a series of interconnected issues across its Shopify e-commerce platform, delivery processes, subscriptions, customer communications, and underlying domain infrastructure.

Orders were not always being tagged correctly, planned delivery dates were missing from operational documents, subscription workflows were producing errors, and invoice templates no longer met the business’s needs. Delivery and collection rules had also become increasingly complex, with inconsistencies between Shopify, third-party delivery applications, store locations, shipping zones, minimum order values, and accelerated checkout functionality.

The platform’s supporting infrastructure presented additional risk. The company’s domain was held within an orphaned Cloudflare account with no clear ownership, recovery route, or formal change control. Email authentication was incomplete, increasing the likelihood of deliverability problems and making the organisation more vulnerable to domain impersonation.

Individually, these issues appeared tactical. Collectively, they were disrupting fulfilment, creating avoidable administration, undermining customer experience, and leaving the business dependent on poorly documented configurations spread across multiple suppliers and applications.

Our solution

We took ownership of the technical investigation and stabilisation programme, working across Shopify, its third-party applications, domain services, and Microsoft 365.

The engagement began with a structured review of the outstanding issues, platform configuration, application dependencies, and operational requirements. This allowed us to distinguish genuine defects from platform limitations, conflicting business rules, and configuration issues spanning multiple systems.

We investigated and corrected problems affecting order tagging, subscription dates, automated subscription emails, planned delivery dates, invoice formatting, shipping rates, collection options, and delivery-zone validation. Where issues crossed application boundaries, we coordinated configuration changes across Shopify and the relevant third-party services rather than treating each symptom in isolation.

A particularly complex delivery issue required us to trace interactions between Shopify shipping zones, minimum-spend rules, third-party delivery rates, store-location settings, and accelerated checkout behaviour. We aligned the delivery zones and collection rules, corrected conflicting configurations, and identified limitations that could not be fully overridden without moving to Shopify Plus.

Alongside the application work, we remediated the company’s domain infrastructure. DNS records were inventoried and migrated from the unmanaged Cloudflare zone to an accountable provider, preserving the Shopify website and Microsoft 365 email services throughout the transition. We also reviewed SPF, DKIM, and DMARC requirements to establish a stronger foundation for email authentication and future security improvements.

Weekly governance reporting was introduced to provide visibility of progress, blockers, decisions, risks, and actions. Configuration findings and platform limitations were documented to reduce dependency on individual suppliers and provide a clearer baseline for ongoing support.

The Results

  • Platform stability: Recurring Shopify, subscription, invoicing, and fulfilment issues were investigated and resolved through coordinated configuration changes.
  • Delivery accuracy: Shipping zones, minimum-order rules, delivery rates, store locations, and collection options were aligned more closely with operational requirements.
  • Customer experience: Address validation, delivery selection, subscription communications, and order documentation became more consistent and reliable.
  • Operational efficiency: Reduced manual intervention and troubleshooting for orders affected by incorrect tags, missing dates, or conflicting delivery rules.
  • Infrastructure control: The domain was moved away from an orphaned DNS environment into an account with clear ownership, recovery, and change-management arrangements.
  • Email security: The organisation gained a defined route towards stronger SPF, DKIM, and DMARC alignment, reducing deliverability and impersonation risk.
  • Technical transparency: Previously undocumented dependencies, configuration decisions, and Shopify platform limitations were surfaced and recorded.
  • Delivery governance: Weekly reporting gave stakeholders a clear view of progress, risks, unresolved decisions, and next actions.
  • Support readiness: The business moved from reactive issue handling towards a more controlled and maintainable support model.
